Floor Efficiency Walk

Electronics assembly plant, Bayan Lepas — reducing shift start delays

Challenge

A 45-person electronics assembly plant was experiencing consistent delays at the start of each morning shift. Materials were not staged correctly, tooling was stored away from the point of use, and supervisors spent the first 20 minutes of each shift resolving issues that had accumulated from the previous night's close-out.

Engagement

Merantau carried out a Floor Efficiency Walk focused on the morning start sequence. Observations were made across two shift starts. The advisor walked the material storage area, the line setup zone, and the supervisor's typical movement pattern. Operators were consulted informally about what slowed them down each morning.

Outcome

The written review identified five friction points. The plant implemented four of the five recommendations within three weeks — all required no new equipment. The shift start delay reduced from approximately 20 minutes to under 8 minutes within the first month of implementation.

Process Improvement Engagement

Precision parts manufacturer, Perai — inconsistent output at final inspection

Challenge

A precision parts manufacturer producing machined components was seeing significant variation in reject rates at final inspection. Rates fluctuated between 3% and 12% across shifts with no clear pattern. Management could not isolate whether the problem was in machining, cleaning, or inspection itself.

Engagement

A Process Improvement Engagement was used to map the full production sequence from raw material receipt to final inspection sign-off. Three site visits were conducted across different shifts. Operators at each stage were interviewed. The resulting process map documented 18 steps and identified four points where consistency was variable.

Outcome

The improvement plan focused on two root causes: an inconsistent pre-inspection cleaning procedure and the absence of a defined checking standard for the inspection team. Implementing both changes brought reject rates down to a stable 2.5–4% range within six weeks, with much lower shift-to-shift variation.

Operations Excellence Programme

Food processing plant, Simpang Ampat — building operating standards before expansion

Challenge

A food processing plant planning to add a second production line was concerned that its current operating practices — which had grown informally over seven years — would not scale reliably. Supervisors managed largely from memory and experience, and there was no written standard work for most routine production tasks.

Engagement

The Operations Excellence Programme was used to document and structure current practice before the expansion began. Site work covered four weeks and involved all three production supervisors and the plant manager. Merantau mapped twelve key processes, identified which practices were consistent and which were informal, and built a standards framework and review rhythm suitable for the expanded operation.

Outcome

The operating standards framework and rollout guide were delivered before the expansion began. When the second line came on, supervisors had written standards to train against and a defined review cadence. The plant manager noted that onboarding new shift supervisors for line two was significantly easier than previous onboarding cycles had been.
